That sounds like one nightmarish cartoon you two had to watch before the feature presentation of the VHS, like how the THX logo scared me as a kid because of the "Deep Note"'s loud noise.
However, I can re-assure you that this short may not have appeared on any Disney VHS because it sounds like something they would never include as a part before the feature presentation; Here is the Disney Wiki's template for proof on legitimate home video releases for their films and included special features on each release: disney.wikia.com/wiki/Template:Disney_home_videos
It would also help if you remembered the VHS of the film you watched in either 2004 or 2005 that contained the short film before the feature presentation.
