OK, unfortunately, this isn't what I was looking for, the character designs were a lot more cartoony and not at all as naturalistic as these. Also, the character was specifically dressed in the stereotypical military uniform most depictions of Napoleon portray. Still though, this looks dark and traumatizing AF. Nice find!
It's an obscure animated movie from the 80's called, "Starchaser: The Legend of Orin." The whole thing's on YouTube for free.
The movie is a fairly obvious ripoff of Star Wars and Indiana Jones - *cough* that soundtrack *cough* - but it's got great animation and "gnarly visuals." (It's also horribly misogynistic - like hacking a protocol droid into a sexbot kinda horrible - so just a heads up.)
Just to get to the point -

BUT The above happens near the end of the movie - there's another scene near the beginning of the movie with Napoleon and the lead character Orin that also matches the description well. In that scene, where they first meet, Napoleon rescues, and argues with the lead character, Orin, after they brutally murder a bunch of "Mandroids" - simply because they were "being chased at night through a dark, barren forest bysomething scary [Mandroids]" who wanted to wear their body parts.
I can certainly see why you found this movie to be so distressing... But there's more -
My guess is this is the Darth Vader character, after getting chopped in half by definitely-not-a-lightsaber and falling into molten rock they can't escape from.
But it may also be one of the scene's where the characters hide under the rocks they're mining.
Because they're all slaves in a mine world that worship the devil who's secretly a robot.

I'm hoping this is what you've been looking for. This movie certainly fueled a lot of children's nightmares.
For what it's worth - the VHS release in '89 and '90 didn't sell very well, and the distributer went bankrupt. So stores always had copies to legally play well into the mid to late 90's. A lot of video stores had this on repeat in the kids section without really knowing how bad it was. Source - I worked in a video store for way too long...
